Sourdough Starter Troubleshooting: The Real Reasons It Won’t Rise

If your sourdough starter won’t rise, don’t throw it away just yet. There’s a good chance it’s not dead—it’s simply misunderstood. The journey from a sluggish, lifeless paste to a lively, bubbling culture often comes down to avoiding a handful of very common mistakes.

So, what exactly is a sourdough starter?

At its core, it’s nothing more than flour and water mixed together. That’s it. No magic packet, no secret ingredient. Yet something remarkable happens inside that simple mixture. All around us—on surfaces, in the air, even on the flour itself—live wild yeast and bacteria. When flour and water come together, those microscopic hitchhikers move in and begin to feed.

As they consume the fresh flour, they produce carbon dioxide. That gas is what creates bubbles and causes the starter to rise. In other words, a sourdough starter is a living ecosystem: feed it, and it grows; neglect it, and it weakens.

With that in mind, a strong, active starter is the foundation of every good sourdough loaf. And that’s where things often go wrong.

Let’s walk through the most common mistakes.

The first mistake is feeding the starter randomly. A developing starter thrives on consistency. When building strength, daily feedings are ideal—sometimes even twice a day if it’s struggling. Timing matters just as much as frequency. Feeding too early, before the starter has peaked, dilutes the yeast and bacteria before they’ve fully done their job. Feeding too late, long after it has collapsed, allows acidity to build up and weaken the culture. The sweet spot is shortly after peak activity—when it has risen fully but hasn’t yet degraded.


Side Note: The approach described above is the “official” version of sourdough maintenance—the one that assumes you’re feeding your starter every single day, like a needy houseplant with a strict schedule. And while that works, it also feels like a rather enthusiastic way to go through flour.

There is, fortunately, a calmer way to live with sourdough.

Instead of daily feedings, the starter can spend most of its time in the refrigerator, resting comfortably at around 38°F (about 3°C). In that cold environment, everything slows down. The yeast and bacteria aren’t gone—they’re simply on pause, quietly waiting.

When it’s time to bake again, the process becomes more intentional. The starter comes out of the fridge and gets a few focused feedings—typically three over the course of two days. That’s enough to wake it up, rebuild its strength, and get it back into working condition without the daily ritual.

Now, about discard—the part nobody really enjoys talking about. It’s easy to argue against it, and in day-to-day maintenance, minimizing discard makes perfect sense. But when reviving a starter, a reset is sometimes unavoidable. Old, overly acidic material has to make way for fresh food and a healthier balance. The key difference is frequency: instead of discarding daily, it can be done once a week, when it actually serves a purpose.

In other words, sourdough doesn’t need constant attention. It needs the right attention, at the right time.


The second mistake is misunderstanding flour. Not all flours behave the same, and this is where many starters quietly go off track. Whole grain flours—like whole wheat or rye—are rich in nutrients and microbial life. They act like rocket fuel, pushing your starter to grow quickly and aggressively. All-purpose flour, on the other hand, is more restrained. It ferments more slowly, which can seem like a disadvantage at first—but it isn’t necessarily. That slower pace can actually be an advantage, especially if you’re not interested in babysitting your starter every day. A starter fed with all-purpose flour tends to be more predictable and easier to manage over longer periods, particularly when stored in the fridge. The real mistake is switching flours abruptly. That sudden change disrupts the microbial balance and slows everything down. If a transition is needed, it’s best done gradually, letting the starter adapt rather than forcing it to adjust overnight.

The third mistake is keeping the starter too cold. Temperature has a profound effect on activity. Below about 70°F (21°C), fermentation slows significantly, especially yeast activity. A sluggish starter in a cold kitchen might appear lifeless, but it’s often just dormant. Move it to a warmer spot—somewhere in the 70–80°F range—and it will usually wake up.


Side Note: For my baking, I rely on a temperature-controlled proofing box, which also handles bulk fermentation. It’s a great tool—right up until summer decides to intervene. The box can heat, but it can’t cool, so when ambient temperatures climb, it quickly turns from helpful assistant into overenthusiastic accelerator. That’s when the basement takes over. Sitting at a steady, comfortable 73°F during the summer, it becomes the perfect low-tech solution for keeping fermentation under control without racing the clock.

If your budget allows, you can step up to a temperature-controlled fermentation chamber—essentially the grown-up version of a proofing box. Unlike simple heaters, these units can both warm and cool, adjusting to whatever the surrounding temperature throws at them. The result is steady, predictable fermentation, whether it’s the dead of winter or the height of summer.


Of course, the opposite extreme is just as problematic. That brings us to mistake number four: too much heat. When a starter gets too warm, bacteria begin to dominate. They produce excessive acid, which weakens gluten structure and causes the starter to rise and fall rapidly. The smell becomes sharp, almost vinegary. In this state, the yeast struggles to keep up.

The fifth mistake is not discarding enough. Discarding isn’t necessarily waste—it’s maintenance. Without it, old, overly fermented material builds up, creating an acidic environment where bacteria overpower yeast. The result is a sluggish, unresponsive starter. Removing a portion before feeding resets the balance and gives the culture a fresh start. Whether the discard is saved for recipes or simply removed, the act itself is (unfortunately) essential.

Next comes water quality. Mistake number six is using chlorinated water. Chlorine is designed to kill microbes—the very organisms a starter depends on. If the local water supply is heavily chlorinated, letting water sit out overnight or using filtered water can make a noticeable difference.

Mistake number seven is sealing the container airtight. As the starter ferments, it produces carbon dioxide. If that gas has nowhere to escape, pressure builds up—sometimes dramatically. A loosely covered jar or cloth allows the starter to breathe and prevents unwanted surprises.

Mistake number eight is assuming that bubbles equal strength. Bubbles are encouraging, but they don’t tell the whole story. A truly healthy starter doesn’t just bubble—it rises significantly, often doubling in size within a predictable timeframe. Volume increase, not just surface activity, is the real indicator of strength.

Finally, mistake number nine is ignoring smell and texture. A starter communicates constantly, if one knows how to read it. A sharp, acetone-like smell suggests hunger. A watery consistency points to excess acidity. A dense, lifeless texture indicates underdevelopment. A healthy starter, by contrast, smells mildly tangy—almost like yogurt—and feels airy and elastic.

So how does one fix a struggling starter?

The solution is surprisingly simple. Take a small portion—about 25 grams—and feed it with a 1:2:2 ratio: 25 grams starter, 50 grams flour, 50 grams water. Mix thoroughly until smooth. Then repeat this process once every 24 hours for several days. This routine resets the acidity and gives the yeast a clean environment to multiply.


Side Note: When storing my sourdough starter in the fridge, I keep it at about 60% hydration—meaning the water weighs 60% of the flour. This creates a firmer, slower-moving starter, a method long used by Italian bakers to preserve their culture for extended periods, even without refrigeration. The reduced moisture keeps activity in check and extends the time between feedings.

When it’s time to bring the starter back to life, I switch to 100% hydration. The added water wakes everything up, speeds fermentation, and makes the starter easier to work with.

Within three to five days, improvement should become visible. The goal is a starter that reliably doubles in size within four to eight hours after feeding. Once that consistency is achieved, it’s ready to bake.

The key takeaway is this: sourdough starters are remarkably resilient. They rarely die without obvious signs like mold. More often, they’re simply out of balance—and with a little care, they can be brought back to life.

So before giving up on a starter that seems inactive, consider that it may just be waiting for the right conditions to thrive again.
